Two things are worth naming. Canada sits slightly below the US and UK but in the same broad band — this is a high-cost market, not a middle one. And the in-house line is the one brands underestimate, because the salary is not the cost. Payroll taxes, benefits, equipment, and the management overhead of keeping one specialist busy year-round routinely add 25–35% on top.

Why is Canadian Shopify talent expensive when Shopify is Canadian?

This is the question I get from Canadian founders more than any other, and the intuition behind it is backwards.

Shopify is headquartered in Ottawa. That has made Canada an unusually strong Shopify market — more senior commerce engineers per capita, a deeper agency bench, and an ecosystem where you can actually verify whether someone knows the platform. What it has not done is make Shopify work cheaper. Shopify itself hires from the same pool, and it sets the salary benchmark that every Canadian agency has to price against.

The practical effect: in Canada you can find good Shopify people more easily than in most markets, and you will pay a domestic premium for them. Easier to verify, not cheaper to buy.

Hourly, day, or project — which number should you compare?

Comparing hourly rates across vendors is the most common budgeting mistake, because the hourly rate tells you nothing about how many hours the job will take. A $150-an-hour senior who ships in 40 hours costs less than an $80-an-hour mid-level who takes 120 and needs two rounds of rework.

The agency premium is real and sometimes worth paying. You are buying parallel capacity, a project manager, and a company that still exists if one person leaves. If you need design and development running simultaneously against a hard launch date, or your procurement process requires a corporate contract, an agency is a defensible choice.

What most Canadian D2C brands under roughly CA$5M in revenue actually need is one senior person who owns the whole build. In that shape, the agency premium buys you a project-management layer coordinating the junior developer who is doing the actual work.

Why Canadian brands hire senior Indian developers direct

The rate gap is the headline: $25–60 an hour against $70–160, for the same seniority. That is a 50–70% saving, and it comes from cost of living and the removed agency margin — not from a junior doing the work.

For a Canadian brand specifically, two things make this easier than it looks.

Most Canadian D2C brands already operate cross-border. If you are selling into the US, you are already handling USD pricing, cross-border shipping, duties, and a currency you do not bank in. Paying a contractor in USD is not a new operational burden — it is the thing you already do every day.

The work is asynchronous by nature. Shopify development is not a job that needs live pairing. It needs a clear scope, a staging URL you can look at, and a written update. That suits a time-zone flip better than it suits an open Slack channel.

Does the price gap mean a quality gap?

It is the right question to ask, and the honest answer is that the gap predicts nothing about quality on its own. It predicts cost of living. What predicts quality is the same thing it predicts in Toronto: seniority, a portfolio you can verify, and whether the person can explain their decisions.

So verify the same way you would verify a Canadian hire.

  • Named brands with live URLs, not screenshots. You should be able to open the store and view source.
  • Specific scope per project. "Custom theme" tells you nothing. "Custom theme, Klaviyo integration, Core Web Vitals to 90+ on mobile" tells you everything.
  • Numeric outcomes. Mine include Mahina at +28% AOV and Bloom at +22% month-on-month revenue, and a Mum & You migration that held its rankings through cutover with no indexation drop.
  • Verifiable third-party status. Check the Shopify Partner Directory rather than taking a badge on a website at face value.
  • Their actual writing. Three long-form posts on Shopify will tell you whether someone understands the platform or just sells against it.

If a vendor cannot produce all five, the price is not the problem.

A worked example: the same Canadian store, two ways

A Toronto skincare brand at roughly CA$400,000 a month needs a custom theme, a Klaviyo integration, a subscription flow, and mobile Core Web Vitals fixed.

Canadian agency route. Discovery CA$8,000. Design and build CA$42,000. Three-month post-launch retainer at CA$7,000 a month. Total around CA$71,000, with a project manager between you and the developer.

Direct senior route. The same scope quoted fixed at $7,500 USD, roughly CA$10,300, with a $700-a-month retainer after launch. Total around CA$13,000 for the first six months.

The gap is not a quality gap. It is an agency layer, a Canadian salary benchmark, and a currency.

Time zones: how this actually works from Toronto or Vancouver

Toronto runs 9.5 to 10.5 hours behind India depending on daylight saving. Vancouver runs 12.5 to 13.5. That is close to a full flip, and pretending otherwise would be dishonest — you are not going to pair-program with me at 2pm your time.

What works instead is an overnight cycle. You send notes and priorities at the end of your day; I work while you sleep; you wake up to a staging URL and a written update. Most mornings you open your laptop to progress rather than to a standup.

What makes it work in practice is unglamorous: a written scope agreed before anything starts, a daily written update, a shared board, and one or two scheduled calls a week in your morning — my evening. Brands that try to run it as an always-on Slack channel find it frustrating. Brands that treat it as async delivery find the flip is a feature. Contracting and paying across the border

Keep this boring and it stays boring.

  • Pay in USD by wire, Wise, or Payoneer. Wise and Payoneer are usually cheaper and faster than a bank wire.
  • Pay against milestones, not hours: a deposit, one or two progress payments tied to demonstrable work, and a final payment on handover. Milestones are what protect you, whoever you hire.
  • Get IP assignment in writing before the first invoice, covering code, theme files and repository access on final payment.
  • Ask for a paid trial task — $300–500 of real, scoped work — before committing to a full build. It costs less than a bad hire and tells you more than any call.
  • Confirm the GST/HST treatment of imported services with your accountant. It depends on your registration status and is not something to take from a blog post.

What running Shopify costs on top of the developer

The developer is one line. Budget for the platform too: your Shopify plan, apps, payment processing, and shipping. App stacks in particular have a way of reaching several hundred dollars a month without anyone deciding to spend it.
